How to structure a strategic decision The brain is trained to make decisions in a fast intuitive way. Our genes are those of hunter gatherers â" and rapid decision making has proved very effective over the past few million years of evolution. Unfortunately we sometimes need to be a bit more reflective â" and a little structure is required to ensure we donât rely too much on our âReady, Fire, Aimâ instincts. I simplify things by thinking of strategy as answering six questions If it helps, you can think of EIEIO to remember these more easily: What is the External environment? What is the Internal situation? How might the situation Evolve? What is the primary Issue? What are the Options? Which Option is best? Letâs take the current situation at Apple as an example (using information from the press). The External Environment offers high growth but increasing competition â" particularly from Samsung in the phone market. There are more competitors in the tablet computer market, with new approaches in terms of design and marketing. The markets offering the highest growth prospects tend to be those offering the lowest margins owing to the lower disposable income available. The internal situation is that Apple has a new CEO (Tim Cook) out to prove himself. The company itself has suffered a bit of a crisis of confidence, but Wall Street still has huge expectations of the company. Its products are still great â" but the competition is catching up in many areas. The pipeline, in terms of products known to be under development, doesnât look too healthy either. How is the situation going to evolve? Markets will probably continue to be increasingly competitive. Only Apple knows how their own product lines are going to evolve â" they are keeping things close to their chest. Now we come to a critical moment. What is the primary issue? This is the most important part of the strategy process but also one of the steps that people skip over. There are many possible issues â" but the one that Tim Cook picks will drive the organisation â" so he has to get it right. Is it to lower costs to compete with new suppliers or come up with a great new product line? To re-invigorate existing product lines or avoid expensive mistakes that will cause further drops in the share price? Of course, as Apple is a huge organisation he can probably deal with several of these â" allocating the management of them out to different individuals and parts of the organisation. But, the more issues he tries to focus on, the more difficult it will be in terms of results (per issue). And, if he gets the wrong issue then the whole organisation might go off track. For an example, consider what happened to John Browett, who was brought in, from a career including Tesco and Dixons, to run Apple Stores. With such a background he appears to have decided that the main issue was that the stores were too over-manned and expensive to run. According to press reports, he cut staff levels but, when the changes proved unpopular, was asked to leave. Perhaps Browettâs choice of the primary issue led him astray. It led to a number of different options â" all focused on reducing headcount and costs. This was probably a good issue to focus on in supermarkets and high street companies such as Dixons â" but didnât go down too well at Apple. Finally comes the most critical part â" identifying the best option. The first challenge it to Identify a range of options which will in turn be driven by how the primary issue has been defined. If the issue is, How to reduce costs?, there will be a different set of options than if the issue is What new products? The final strategy question is to ask Which option is best?. The analysis has to be put together and the numbers run to come up with the right answer. But, donât forget that the options you are considering are driven by the answers to the previous five questions! Each of these six questions can and should be analysed in greater detail than covered here. But hopefully these six questions can give you a high level overview of the steps required to come up with a strategy. You can check to see if any step has been rushed through. You can make sure that, as you come to make a decision, the proper âhomeworkâ has been done. And, you can simplify what can seem a confusing and complex process. Find The Longest Substring With K Unique Characters If its your first time to see this series of posts, Id like to emphasize again that the whole point of the article is not providing something like standard answers, but tell you how to analyze a coding interview question step by step. At the end of each post, Ill summarize some common techniques that can be reused in other questions. By reading this post, you can have a clear idea about how I would approach this problem from the beginning. I believe that solutions dont come from nowhere and I would like to uncover all these hidden patterns that can help you come up with the right approach. Question Find the longest substring with K unique characters. Take string âaabbccddâ as an example. if K is 1, the longest substring can be âaaâ. If K is 2, the longest substring can be âaabbâ. If K is 3, the longest substring can be âaabbccâ. This question was asked by Facebook a month ago. It seems that string related problems are quite popular recently among companies like Google, Amazon etc.. Brute force If you want to come up with a naive solution, brute force should be definitely the number one thing in your head. In this example, it should be extremely straightforward for you to get this approach Iterate all the substrings and then check if any of them contains K unique characters. After the loop, you can return the longest one. Lets say the string has length N, the substring iteration has time complexity of O(N^2). To check if substring contains K unique characters, you have to go over the substring once, which is O(N). Therefore, the overall time complexity would be O(N^3), which is quite slow as expected. Time complexity analysis Lets talk about some high-level strategies first. If we want to make it faster than O(N^3), it should be something like O(N^2), O(NlogN), O(N) or even O(1). Since we have to iterate the string at least once, the lower bound should be O(N). So O(1) or O(logN) can be ignored. Also, the problem seems unrelated to sorting or search (if you sort the array, the substring order is not kept), so its unlikely to have logN. Thus O(NlogN) is out. As a result, we can focus on O(N^2) and O(N). Optimization If you have read our previous post If a String Contains an Anagram of Another String, you should realize how similar these two questions are. Similarly, you can take use of sliding window. Use a start pointer and an end pointer to represent a substring in a sliding window, if the current substring has K unique characters or less, it means the string can potentially be longer and you just need to move forward the end pointer by one character. If after moving forward the end pointer the current substring exceeds K unique characters, it indicates that the previous substring is a potential candidate that has K unique characters. In this case, you just need to move forward the start pointer until the current substring has K or less unique characters. Remember that the reason sliding window works here (and other places as well) is that you never need to move the end pointer back, which makes the time complexity O(N). Along the way, you can use a hash map to keep track of the character frequency of each substring and a global counter to track current number of unique characters. When moving the sliding window, adjust the hash map accordingly and once new key is inserted or an old one gets cleared, increase/decrease the global counter. Takeaways Its worth to summarize several techniques used in this coding interview question. Also, i highly recommend you compare this question with If a String Contains an Anagram of Another String. To come up with a naive solution, brute force can be the first thing in you head. It works a starting point and you can keep optimizing based on that. You can get a lower bound of the time complexity, which sometimes can give you ideas of what to optimize. In this question, apparently iteration over all substrings is the bottleneck. We use sliding window once again. If the end pointer dont need to go back, this can make the iteration time to O(N). Remember that the extra hash map only need 256 slots (assuming all characters are ASCII), so the space complexity is still O(1).
